When to use this playbook

Most teams don't fail at agentic AI because the models are weak. They fail because they ship an agent into a workflow that was never designed for one. This playbook walks the sequence that makes adoption stick — from the first manual handoff to a fully autonomous run you can actually defend.

Map the workflow first

Before any code, document the current process end-to-end. Name every handoff, every decision point, and every place a human currently applies judgment. You can't automate what you haven't made explicit.

Define the agentic boundary

Every agent needs a clearly drawn line: what it may decide on its own, and what must escalate. Write it down as a short contract the team can refer to. Vague boundaries are where incidents hide.

Ship, observe, then expand

Start with the narrowest version of the workflow that delivers value. Observe the agent on real inputs for a full cycle before broadening its scope. Most failures come from expanding too early, before the edge cases have surfaced.
